Short answer: for a 30-person business with five support agents and about 3,000 customer conversations a month, Intercom with its Fin AI agent costs about $19,400 a year, Zendesk Suite Professional costs $6,900 a year in seats plus a per-resolution AI charge it does not list on its pricing page, and a custom AI support agent costs $15,000 to $50,000 once plus a few hundred dollars a year in model usage. The deciding number is Fin's $0.99 per outcome: at 1,200 AI-resolved conversations a month that is $14,256 a year, against roughly $290 a year of model cost for a custom agent handling all 3,000. All vendor prices below were read from the vendors' own pages on 7 October 2026, in USD.

Zendesk says its AI agents are included in every Suite plan and billed per automated resolution, meaning a request the AI resolved with no escalation to a human. Its pricing page does not publish a per-resolution price, so none is quoted here; ask Zendesk for it before you compare.
What each route costs a 30-person business over three years
Take one business: five full support seats, about 3,000 conversations a month, and an AI agent that resolves 40% of them on its own, so 1,200 resolutions a month.
Intercom Advanced with Fin. Seats are 5 x $85 x 12 = $5,100 a year. Fin is 1,200 x $0.99 x 12 = $14,256 a year. Total about $19,356 a year, or $58,068 over three years. Every extra resolution adds $0.99, which is the point: you pay when it works.
Zendesk Suite Professional. Seats are 5 x $115 x 12 = $6,900 a year, $20,700 over three years, before automated resolutions. On Suite Team the seats are $3,300 a year. Your real total depends on the resolution price Zendesk quotes you.
A custom agent. Model cost is small at this volume. On OpenAI's GPT-5.4 mini, listed at $0.75 per million input tokens and $4.50 per million output tokens (OpenAI model page), a conversation that reads 6,000 tokens of your help content and writes 800 tokens of answer costs about $0.008. All 3,000 conversations a month come to about $24, or about $290 a year. The agent still needs a helpdesk for the human side; on Zendesk Suite Team that is $3,300 a year for five seats. Three-year total: the build ($15,000 to $50,000) plus about $10,800 of seats and model usage.
So against Intercom Advanced with Fin, a $15,000 build saves roughly $15,700 a year and pays back inside the first year; a $50,000 build pays back in a little over three years. Those are KUMO's calculations on the published prices above, at the volumes assumed. Double the volume and the custom case gets much stronger; halve it and the platform wins.
When each route is the right one
- Under about 500 AI resolutions a month, buy the platform. Fin at that volume is under $6,000 a year. No custom build pays back fast enough to be worth the risk.
- If your answers live in help articles, buy the platform. Fin and Zendesk's AI agents are built to answer from a knowledge base. That is the job they do well.
- If the agent must act inside your own systems, build. Refunds against your own order rules, rebooking in a scheduling system you built, account changes in a database the platforms cannot see: this is where platform agents need custom integration work anyway, and where owning the logic pays.
- If volume is high and rising, build. Per-outcome pricing grows with every conversation you automate. Model cost grows too, but at roughly a hundredth of the rate in the example above.

- If nobody will own it after launch, buy. A custom agent needs someone to watch quality and update it. That is engineering time, and the $5,000 to $10,000 monthly band applies if you keep adding features.
